The sales drop that wasn't an ads problem

A flagship ASIN's ad sales and organic rank were sliding, and the obvious move was to raise bids. We split the funnel first: every ad competitiveness metric — impression share, CPC, CTR — was flat. Daily order data told the real story: a 15% promotion had quietly expired and the checkout price stepped back up. No panic bidding on a pricing event; instead we went on offense afterwards, raising bids only on placements that were already winning, every write read back and verified against Amazon.

Taking over from a managed service — without breaking anything

We inherited an account the previous service had left frozen mid-flight. A naive rules pass produced 183 bid-change candidates; statistical gates, promo-window exclusion, and a sales-balancing constraint cut that to 36 changes worth making, with protected best-sellers stepped down more gently. When account spend dipped days later, a four-group decomposition showed the decline was market-wide — the untouched control group fell just as hard as anything we changed.

The ROAS checkup after scaling ad spend

After the client stepped up daily budgets, we audited the whole account for inefficiency. Attribution-corrected ROAS turned out to be near target — the account wasn't broken. The real leverage was structural: over a third of spend sat in search queries where the account was bidding against itself, and the weakest placement was absorbing most of the budget. The client executed our rebalance plan themselves; our independent verification recomputed every effective bid and confirmed all 615 untouched campaigns stayed untouched.
